The usual trigger is 4-6 chatters or 2-3 accounts running 24/7 coverage. Below that, a founder or lead chatter can handle scheduling and QA informally. Past that point, unreviewed chats and shift gaps start costing more than a manager's salary.

Promoting your best chatter preserves account knowledge and persona fluency, but great sellers aren't automatically great coaches. External hires bring systems experience but need ramp time on your accounts. Many agencies split the difference: promote internally, then train management skills deliberately in the first 60 days.

Manager candidates can be screened with scenario-based assessments (scheduling conflicts, transcript reviews, coaching situations) alongside verified experience running teams. AI scoring ranks applicants against your requirements so the shortlist has already been filtered for operational skill, not just chatting history.
